Railway is a developer infrastructure platform. Most new users signed up but never completed their first deployment. The onboarding flow assumed familiarity with deployment workflows and offered too many options before the user had committed to a single path.

03Change

  1. Built a linear execution path to first deployment
  2. Removed non-essential UI elements during initial session
  3. Automated environment variable configuration for common frameworks
  4. Introduced progress visibility from first action to deploy confirmation

04Outcome

The product was fine. The sequence was wrong. Users who deployed once became retained users. The intervention removed the gap between intent and execution.
